Well, this what-if scenario would have be a fanfiction story, and would a rehash of The Lion King since Kiara, the protagonist, lives in the Pridelands for some time, sees her father defeated by a dark-skinned lion, lives in exile as an adult, and has to confront her father's challenger. Anyway, it would be an interesting, epic scenario, but I'm glad The Lion King II filmmakers avoided this route.
My version of the story would be if Kovu just severely beaten Simba (though he is in love with Kiara, but was pressured to do it), and the Outsiders overwhelm the Pridelanders in an ambush, thus leaving the Pridelands in control of the Outsiders with Kovu, guilty as ever, as their king. Kiara, Nala, and the Pridelanders take their fallen leader to an oasis, and nurse him back to health. Kiara tells her father who is beginning to recover from his injuires that she wants to confront Kovu and Zira, and tells the Outsiders that "We are One". Simba is reminded of these words, though he is not sure whether to forgive the Outsiders. However, Simba begins to assemble the Pridelanders to prepare to take back the Pridelands, though Kiara is left behind. The pride returns to Pride Rock, and a battle erupts (with a fiery background) while Zira attacks Simba, and the two engage in a fight.
Kiara runs back home, and with Kovu's help, stops the fight. Kiara forgives Kovu for what he did, and tells the pride that "We are One", while Kovu stands up to her mother. The Outsiders realize that fighting is pointless, and Zira, who is left all alone, decides to attack Kiara for turning her son and her pride against her, and the two tangled off the edge of Pride Rock, which ends with Zira falling into the fire, and she dies. The two prides become one; Simba becomes king again and he, Nala, Kiara, and Kovu roar out to the Pridelands that peace is restored.
