I think they were afraid of Zira and when one stood up to her, her own daughter, they started realizing they can't be afraid of her forever.
I also think they started to think she was kinda nuts. :P

I am surprised no one talked about Regulus's post yet - though he presented it in a somewhat humorous way it did raise a point that the outsider may have just as simply been aligning with the stronger team.
And yeah if you are that obsessed that you would threaten your own daughter with death just to achieve your goal then there is a chance that nobody will want to follow you to do so.

Also you have to watch the whole scene, the outsiders were already starting to see Kiara's point before Zira said that. It may be that at that point they were willing to peacefully end the war, but Zira's arrogance ultimately led to their betrayal.

I actually doubt that Regulus is correct in this case. Yeah, I know it sounds kinda crazy, because there is no correct answer, but here is my reasoning:

The Outlanders moved in what can be described as a full-scale invasion. They are throwing in everything they have for one final attempt at taking the throne from Simba.

With Simba, the Outlanders, while a very big deal, are still just one of many dangers. Therefore he only took those he knew he can rely on to fight well with him - there are more Pride Landers than those who showed up in for the battle. Plus, as we saw with Kovu's exile, the animal subjects will also gladly help out their king. The fact that Simba did not commit everything he had - Rhinos and Elephants as an example, shows that he was confident that he did not need said help to deal with Zira and the Outlanders.

So the Outlanders could not have been with Zira just because they thought Zira was stronger - she isn't, and if she would push Simba to committing everything he can, even if all the Outlanders were just as eager to fight as Zira, they would still lose.

This is why, I, at least, don't think that Regulus was correct in stating that it was a battle of simple numbers.
